How to Start an AI Calling Agency in India

To start an AI calling agency in India, pick one niche, sell booked appointments rather than minutes, build on a self-serve voice agent instead of your own stack, and stay inside TRAI, DLT and DND rules. The tool cost is small: in the worked example below, a month of calling 1,000 enquiries costs about ₹7,500 in tool fees before GST. Your margin comes from scripts, reporting and results. Outpero publishes this guide and is one possible tool.

Outpero publishes this guide and sells the voice agent used in its worked example. This post does not assume any reseller programme, white-label option or multi-client workspace from Outpero; none is promised here. If you plan to run many clients through one account, or want your own branding, ask Outpero first. Volume, rates and setup help for high-volume use are discussed case by case. Figures in the examples are illustrations, not benchmarks or promises.

What an AI calling agency actually sells

An AI calling agency sells an outcome that a business used to get from telecallers: a booked appointment, a qualified lead, a confirmed order or a renewal. It does not sell minutes or software. The agency designs the conversation, runs the campaign on an AI voice agent, listens to the calls and reports the results.

The model works because most small and mid-sized Indian businesses already know they lose enquiries to slow follow-up but do not want to hire, train and supervise telecallers. A human telecaller costs roughly ₹15,000 to ₹25,000 a month, works one shift and handles one call at a time. An agency can offer the result for a fixed fee or per appointment without the client carrying a team.

What the agency is paid for, then, is judgement: which leads to call, what to say, when to hand over to a person and how to prove the work. The AI does the dialling.

Step 1: choose one niche and one job

The agencies that struggle try to serve everyone with everything. The ones that grow choose a narrow customer and one repeatable job, learn it deeply and reuse the script. Pick a niche where leads are valuable, enquiries arrive in volume and speed matters.

NicheThe job you sellWhere leads come fromWhat you charge on
Clinics and dental practicesBooking and reminding appointments, answering calls after hoursPracto, Google listings, the clinic's own numberPer booked appointment or a monthly retainer
Coaching and collegesCalling every admission enquiry within minutes and booking counsellingMeta lead ads, Shiksha, website formsPer counselling slot booked
Real estate developers and brokersQualifying portal and ad leads, booking site visits99acres, MagicBricks, Housing.com, MetaPer site visit booked
Solar installers and home servicesQualifying enquiries by roof area or bill and booking surveysGoogle Ads, Meta, referralsPer survey booked
Car and two-wheeler dealersTest-drive booking and service remindersCarDekho, CarWale, Meta, the dealer's CRMPer test drive or per reminder campaign
E-commerce and D2C brandsCOD confirmation and failed-delivery recoveryThe brand's order feedPer order confirmed or a retainer

Choose a niche you can talk about. If you understand why a fertility clinic's first call matters, or how a property buyer talks about possession dates, your scripts will be better than those of a generalist.

Step 2: get compliance right before you dial

Calling people at scale in India is regulated, and a client will blame the agency when something goes wrong. Build compliance into the offer from day one.

  • —The calling line must be registered under DLT, and the client business is normally the registered entity. Do not run a client's campaign on a number that has no registration behind it.
  • —Bulk lists must be screened against the national do-not-call registry. Outpero's bulk campaigns screen against DND, but the agency still needs to know where each list came from.
  • —Call people who expect to hear from the business, such as people who enquired, booked or bought. Cold calling a purchased list carries more risk and lower conversion.
  • —The agent should say it is an AI assistant at the start of the call and should respect a request to stop or to speak to a person.
  • —Regulated sectors have their own rules: RBI for recovery calls, IRDAI for insurance, SEBI for broking, NMC norms for medical practice. Take advice before selling into them.

This is not legal advice. See Outpero's separate explainer on whether AI calling agents are legal in India, and have a lawyer review your standard client contract.

Step 3: choose the tool you will run it on

Do not build your own stack to start. Building means choosing speech and language models, sourcing a +91 line, setting up DLT and DND screening and writing a dashboard, which takes months and produces nothing a client pays for. A self-serve voice agent lets you start in days and spend your effort on scripts and results.

Want to hear this working, not just read about it?

  • —Language. Match the client's customers: Hindi for the north, Telugu for Hyderabad and Vijayawada, Tamil for Chennai and Coimbatore, Marathi for Pune, Kannada for Bengaluru, Malayalam for Kochi. Outpero covers all seven, with switching to English mid-sentence.
  • —Call modes. Instant lead calling for new enquiries, bulk campaigns for lists, inbound for receptionist work and voice broadcast for announcements.
  • —Price shape. Per connected minute from prepaid credits, with no monthly subscription, makes cost track client revenue.
  • —Records. A recording, transcript, summary and the custom fields you define, with a webhook so results reach the client's CRM or a Google Sheet.
  • —Hand-off. A call transfer to the client's team for the conversations a person should take.

Step 4: do the arithmetic in rupees

Here is a worked example for an appointment-setting retainer. It uses Outpero's published prices and assumptions you should replace with your own: a coaching centre generates 1,000 enquiries a month, about 55 percent answer, and an average connected call lasts two and a half minutes.

LineWorkingAmount
Connected calls1,000 enquiries x 55 percent550 calls
Connected minutes550 calls x 2.5 minutes1,375 minutes
Calling cost, Standard voice1,375 x ₹5₹6,875
Business numberOne +91 number including 1 channel₹649
Total tool costExcluding 18% GST₹7,524
Appointments bookedAssume 20 percent of connected calls110 appointments
Tool cost per appointment₹7,524 divided by 110About ₹68

If the agency charges ₹300 per booked appointment, the client pays ₹33,000 and the tool takes about ₹7,500, leaving roughly ₹25,500 to cover your time, any CRM work, GST and profit. Using the Premium voice at ₹6.8 a minute raises the calling cost to ₹9,350 and the total to ₹9,999 for the same volume. Change any assumption and the answer changes, so treat these as a model, not a forecast.

Speed also matters. Each channel works through roughly 55 dials an hour, so 1,000 dials on one channel take about 18 hours. Extra channels cost ₹649 a month each, and 3 channels would finish the same list in roughly 6 hours. A channel is one call at a time on your number, so add channels only when a client needs speed.

Step 5: choose how you charge

ModelHow it worksAdvantageRisk
Per booked appointmentThe client pays for each appointment that meets an agreed definitionEasy for the client to say yes to; you earn more when you performDisputes about what counts as booked; uneven monthly income
Monthly retainerA fixed fee for running the campaigns and reportingPredictable incomeClient may feel they pay when nothing is booked
Retainer plus per appointmentA lower fixed fee and a bonus for each bookingBalances both sidesMore to explain and track
Setup plus usageA one-time build fee and the client pays tool cost directlyClean cost pass-throughClients may leave once the script exists

Write down exactly what counts as a booked appointment: confirmed slot, a person who attended, or one who paid. Agree it before the first call is made.

Step 6: your first thirty days

  1. 01Week 1: choose the niche, draft the offer and set up your own account with the 50 free credits to learn the product.
  2. 02Week 1: record a demo call in the target language and listen to it as the client's customer would.
  3. 03Week 2: sign one pilot client on a small list, with the contract, the definition of a booking and the DLT position agreed.
  4. 04Week 2: write the script, the objections and the hand-off rules, then run a few dozen calls and read the transcripts.
  5. 05Week 3: scale the list, add reporting and send the client a plain weekly summary of calls, bookings and reasons for no.
  6. 06Week 4: review results, fix the script, and ask the pilot client for an introduction.

What goes wrong, and how to avoid it

  • —Selling before testing. Never promise conversion uplift. You do not know it until you have run the client's leads.
  • —Ignoring the client's own process. If bookings go nowhere because the clinic never confirms them, the AI gets the blame. Check what happens after the call.
  • —Thin margins on tiny retainers. Price so that your hours, not just the tool cost, are covered.
  • —Clients who can do it themselves. Some will. Your value is the script, the testing and the reporting, so keep improving them.
  • —No human fallback. Always agree who takes a call when the AI hands it over.

Where Outpero fits, and where it does not

Outpero suits an agency that wants to start fast and run real campaigns without engineers: self-serve at app.outpero.com, no setup fee, calls from ₹5 a minute, regional languages and records after every call. For high volumes, custom rates and setup help are available. It is not a white-label reseller product on this page's terms, so confirm with Outpero if branding or multi-client management is central to your plan.

Frequently asked questions

What is an AI appointment setter business?

+

It is a service business that uses an AI voice agent to call a client's leads or customers, qualify them and book appointments, and is paid for the result. The agency writes the scripts, runs the campaigns, reviews the calls and reports bookings. The client does not hire or manage telecallers.

How much money do I need to start an AI calling agency?

+

Very little for the tool. Outpero has no setup fee, gives 50 free credits and charges ₹5 or ₹6.8 per connected minute from prepaid credits, plus ₹649 a month for a +91 number. A pilot can run for a few thousand rupees. Your main investment is time for scripts, testing and sales.

Is it legal to run an AI calling agency in India?

+

Yes, if the calls follow TRAI rules, the line is DLT-registered, bulk lists are screened against the do-not-call registry and the agent says it is an AI. Regulated sectors have extra rules. This is not legal advice, so have a lawyer review your contract and your clients' consent practices.

How should I price an AI appointment-setting service?

+

The common options are per booked appointment, a monthly retainer, or a retainer with a per-appointment bonus. Whatever you choose, define a booked appointment in writing and price so that your hours and GST are covered, not just the tool cost, which in the worked example is about ₹68 per appointment.

Can I use Outpero for several clients?

+

Outpero is self-serve, and high-volume users can ask about custom rates and setup help. This guide does not assume a reseller programme, white-label branding or a multi-client workspace, so ask Outpero directly before you plan an agency around running many clients through one account.

Which niche is best for a new AI calling agency?

+

Pick one where leads are valuable, enquiries arrive in volume and speed matters, such as clinics, coaching centres, real estate or solar. Choose a niche you understand, because scripts that reflect how that customer actually talks convert better than generic ones.
