AI Voice Agent ROI in India: The Maths in Rupees, With GST

An AI voice agent pays for itself when the extra sales it produces cost less than its bill, and the arithmetic is simple. At Standard ₹5 a minute, a business making 400 connected two-minute calls a month pays ₹5,485.82 including GST, which a handful of extra customers cover. This guide shows every step for three business sizes, including the costs people forget.

The inputs, stated plainly

Every number below comes from one of two places: Outpero's published pricing, or an assumption that is labelled as an assumption. Replace the assumptions with your own figures; the method will still work.

Telecaller salary₹18,000 a monthReference figure; the common range is ₹15,000 to ₹25,000
Telecaller live-call time2.5 hours a day, 26 days a monthAssumption

A channel is one call at a time on your number. One channel is included with the number; five channels let five calls run at once. Credits are prepaid at 1 credit per rupee and never expire, and signup includes 50 free credits, enough for 10 minutes at Standard (50 divided by 5).

Step 1: what a telecaller really costs per talking minute

A salary of ₹18,000 is the visible cost. A telecaller works one shift, handles one call at a time, and spends only part of the day actually talking, because the rest goes to dialling, waiting, notes, breaks and unanswered calls.

Assume 2.5 hours of live conversation a day over 26 working days. That is 2.5 × 26 = 65 hours, or 65 × 60 = 3,900 talking minutes a month.

On salary alone, the cost per talking minute is 18,000 ÷ 3,900 = ₹4.62. That is close to the Standard rate, and it is a figure that makes people think the AI is no cheaper. It leaves out costs they forget, shown next.

The costs people forget: the human side

These figures are illustrative assumptions for an average small Indian business. Substitute your own.

Monthly cost of one telecallerAmountHow it is worked out
Salary₹18,000Reference figure
Employer PF contribution₹2,16012% of ₹18,000 (if PF applies to the full wage)
Incentives₹2,000Assumption
Seat, phone, headset, internet, CRM licence₹2,000Assumption
Supervision and quality review, share of a manager₹1,500Assumption
Hiring and training, spread over a year₹1,000Assumption: attrition is common in telecalling
Total₹26,66018,000 + 2,160 + 2,000 + 2,000 + 1,500 + 1,000

Loaded cost per talking minute becomes 26,660 ÷ 3,900 = ₹6.84. Against that, Standard at ₹5 is cheaper per minute, and Premium at ₹6.8 is about the same. These are different kinds of cost, though: the telecaller is paid for idle time as well as talking time, while the AI is paid for connected minutes only.

The per-minute comparison is not where the AI mainly earns its money. The bigger gains are speed (a new lead is called within 30 seconds), hours (calls at 8 p.m. and on Sundays), language (Hindi, Telugu, Tamil, Marathi, Kannada, Malayalam and English, at the same price) and elasticity (you pay nothing in a quiet month).

Step 2: the AI bill for three business sizes

The three examples are hypothetical. Connected minutes are calls that were answered; unanswered attempts are free.

Small: a dental clinic that follows up enquiries

  • —Volume: 400 connected calls a month, 2 minutes each, so 400 × 2 = 800 minutes.
  • —Number: 1 channel included in the ₹649 number.
  • —Standard: 800 × ₹5 = ₹4,000, plus ₹649 for the number, so ₹4,649. GST at 18%: 4,649 × 0.18 = ₹836.82. Total ₹5,485.82.
  • —Premium: 800 × ₹6.8 = ₹5,440, plus ₹649 = ₹6,089. GST: 6,089 × 0.18 = ₹1,096.02. Total ₹7,185.02.

Medium: a coaching institute handling admission enquiries

  • —Volume: 3,000 connected calls a month, 2.5 minutes each, so 3,000 × 2.5 = 7,500 minutes.
  • —Channels: 3 at a time, so the ₹649 number with 1 channel plus 2 extra channels at ₹649 = 649 + 1,298 = ₹1,947.
  • —Standard: 7,500 × ₹5 = ₹37,500, plus ₹1,947, so ₹39,447. GST: 39,447 × 0.18 = ₹7,100.46. Total ₹46,547.46.
  • —Premium: 7,500 × ₹6.8 = ₹51,000, plus ₹1,947 = ₹52,947. GST: 52,947 × 0.18 = ₹9,530.46. Total ₹62,477.46.

Large: a lender or D2C brand calling every lead and order

  • —Volume: 20,000 connected calls a month, 2.5 minutes each, so 20,000 × 2.5 = 50,000 minutes.
  • —Channels: 10 at a time, so ₹649 × 10 = ₹6,490 (the number with its included channel plus 9 extra).
  • —Standard: 50,000 × ₹5 = ₹250,000, plus ₹6,490, so ₹256,490. GST: 256,490 × 0.18 = ₹46,168.20. Total ₹302,658.20.
  • —Premium: 50,000 × ₹6.8 = ₹340,000, plus ₹6,490 = ₹346,490. GST: 346,490 × 0.18 = ₹62,368.20. Total ₹408,858.20.

Businesses at this scale should also ask about custom rates: high volumes get custom rates and setup help.

What if calls run shorter or longer?

Call length is the variable that moves the bill most, so test it. The table reruns the small clinic (400 connected calls, 1 channel, Standard) at three average lengths. Each row is calls × minutes × ₹5, plus ₹649, then 18% GST.

Average callMinutesUsage at ₹5Plus numberBefore GSTGST at 18%Total
1 minute400₹2,000₹649₹2,649₹476.82₹3,125.82
2 minutes800₹4,000₹649₹4,649₹836.82₹5,485.82
3 minutes1,200₹6,000₹649₹6,649₹1,196.82₹7,845.82

Every extra minute per call adds 400 × ₹5 = ₹2,000 before GST, or ₹2,360 with it. A script that shaves thirty seconds off each call saves ₹1,000 a month at this size, which is why tight questions matter commercially as well as for caller patience.

Step 3: side by side with human telecallers

To compare, count how many telecallers the same minutes would need, rounded up. Each telecaller handles 3,900 talking minutes, at the loaded ₹26,660 a month.

BusinessMinutes a monthTelecallers neededHuman cost (loaded)AI Standard (ex-GST)AI Premium (ex-GST)
Small8001 (only about 0.2 of a person used)₹26,660₹4,649₹6,089
Medium7,5002 (7,500 ÷ 3,900 = 1.92)₹53,320₹39,447₹52,947
Large50,00013 (50,000 ÷ 3,900 = 12.8)₹346,580₹256,490₹346,490

Human totals are 1 × 26,660 = ₹26,660; 2 × 26,660 = ₹53,320; and 13 × 26,660 = ₹346,580. GST is excluded from AI figures in the table, because most registered businesses can claim input tax credit on it; confirm that with your accountant. If you cannot claim it, use the GST-inclusive totals above.

Two honest readings follow. Standard is cheaper than a loaded telecaller at every size, by about 83% at the small size (4,649 vs 26,660, a saving of 22,011), about 26% at the medium size and about 26% at the large size. Premium saves at small size, is roughly level at medium (52,947 against 53,320) and at large (346,490 against 346,580). If your calls are long and your telecallers are well utilised, the plain cost comparison will be narrow, and the case for the AI rests on the next section.

Step 4: ROI is about revenue, not only cost

Cutting cost matters less than winning leads that would otherwise go cold. The right question is: how many extra customers must the AI produce for the bill to be covered? That is the break-even.

Break-even customers = total monthly AI cost (including GST) ÷ contribution margin per customer. Contribution margin is what a customer leaves after the direct cost of serving them; the figures below are assumptions.

BusinessMonthly AI cost (Standard, incl. GST)Contribution per customer (assumed)Break-even customersAs share of connected calls
Small clinic₹5,485.82₹1,5005,485.82 ÷ 1,500 = 3.66, so 44 ÷ 400 = 1%
Medium coaching institute₹46,547.46₹20,00046,547.46 ÷ 20,000 = 2.33, so 33 ÷ 3,000 = 0.1%
Large lender or D2C brand₹302,658.20₹1,200302,658.20 ÷ 1,200 = 252.2, so 253253 ÷ 20,000 = about 1.3%

These are not predictions of uplift, and nothing here promises any particular conversion rate. They show the size of the bar the AI must clear. For a coaching institute where one admission leaves ₹20,000, three extra admissions a month cover the whole bill.

The Harvard Business Review's 2011 lead-response study found that companies contacting leads within an hour were much more likely to qualify them than companies that waited longer. The AI calls within 30 seconds, so it targets that gap, but your own data will tell you how large it is for you.

Costs people forget on the AI side

  • —GST. Prices exclude 18% GST, which adds ₹836.82 on a ₹4,649 bill. Budget for the inclusive figure unless you can claim credit.
  • —The number. A +91 business number is ₹649 a month, and each extra channel is another ₹649. Count it even if calls are few.
  • —Your own time. Writing the script, loading prices and FAQs into the knowledge base and listening to the first batch of calls takes a few days of someone's attention.
  • —Integration time. Connecting a CRM, Google Sheet or calendar is usually quick, but allow time for a developer if you want a custom API call.
  • —Humans on standby. Calls the AI transfers to your team need a person to answer. Do not remove the sales team entirely.
  • —Longer calls. A friendly caller who talks for six minutes costs three times a two-minute call. Keep the script focused.
  • —Retries. Unanswered calls cost nothing, but each retry that connects costs normal minutes.

A quick formula you can use

  1. 01Estimate connected minutes: calls that will be answered × average minutes per call.
  2. 02Multiply by ₹5 (Standard) or ₹6.8 (Premium).
  3. 03Add ₹649 for the number and ₹649 for each extra channel.
  4. 04Multiply the total by 1.18 for GST.
  5. 05Divide by your contribution per customer to get break-even customers.
  6. 06Compare the break-even with your current number of unconverted leads.

Try the first run with the 50 free credits. Ten minutes of Standard talking is enough to hear the voice, test the script and check that the maths of your own call lengths looks like your assumption.

When the numbers will not work

  • —Very low volume, such as 30 enquiries a month, where a person can call everyone and the AI adds little.
  • —Customers whose language is not live. Bengali, Gujarati, Punjabi, Odia, Urdu and Assamese are not live yet.
  • —Complex, high-trust sales where the first call must come from a senior person. Use the AI to qualify and transfer.
  • —Businesses with no follow-up capacity. Calling faster does not help if nobody can serve the booked appointments.

Frequently asked questions

How much does an AI voice agent cost per month in India?

+

There is no subscription. You pay ₹5 a minute for Standard or ₹6.8 for Premium, only for connected talk time, plus ₹649 a month for a business number that includes one channel. For 800 minutes at Standard that is ₹4,649 before GST, or ₹5,485.82 with 18% GST added.

Is an AI voice agent cheaper than a telecaller?

+

Per talking minute it is usually cheaper than a fully loaded telecaller. With ₹18,000 salary plus PF, incentives, seat and supervision, our worked example gives ₹26,660 a month, or ₹6.84 per talking minute, against ₹5 for Standard. The larger gain is speed, hours and languages, so test your own numbers.

Does GST apply to AI voice agent charges?

+

Outpero's prices exclude 18% GST. On a ₹4,649 monthly bill, GST is 4,649 × 0.18 = ₹836.82, making ₹5,485.82. A GST-registered business can usually claim input tax credit on it, but confirm that with your accountant before treating GST as a saving.

How many extra customers do I need to break even?

+

Divide the monthly AI cost including GST by the contribution margin per customer. For a ₹5,485.82 bill and ₹1,500 contribution, 5,485.82 ÷ 1,500 = 3.66, so four extra customers. For a ₹20,000 contribution and a ₹46,547.46 bill, three extra customers cover it.

Are unanswered calls billed?

+

No. You pay only for connected talk time, so an unanswered or voicemail attempt costs nothing. The call log shows credits used for every connected call, which makes cost per qualified lead easy to calculate. Credits are prepaid at 1 credit per rupee, never expire, and signup includes 50 free credits.

What if I need many calls at once?

+

Concurrency is sold as channels. A channel is one call at a time on your number, and ₹649 a month includes the first channel; each extra channel is ₹649 a month and can be added or removed any month. Five channels mean five calls at once. High volumes get custom rates and setup help.
