AI Calling for E-commerce COD in India: A Buyer's Guide
The best AI calling setup for e-commerce COD is one that rings every cash-on-delivery order within minutes, in the buyer's language, confirms the address, offers a prepaid link and writes the outcome back to your order system. It pays for itself only above a break-even RTO reduction, which this guide works out in rupees. Outpero publishes the guide, so its section is a vendor's view.
Where COD actually leaks money
Cash on delivery is how a large part of Indian e-commerce still works, especially outside the metros and for first-time buyers who do not yet trust paying online. It also drives the costliest leak in the business: the return-to-origin parcel, or RTO. The order is packed, shipped, attempted and sent back, and the brand pays freight both ways with nothing to show for it.
The leak happens at predictable points, and each one is a phone call that did not take place.
- 01The order is placed on impulse, often from a Meta or Instagram ad, and the buyer changes their mind within the hour.
- 02The address or pincode is incomplete, so the courier cannot find the house.
- 03The buyer is not home, and the first delivery attempt is logged as a non-delivery report, or NDR.
- 04The courier makes limited attempts and returns the parcel, frequently without anyone having spoken to the buyer.
- 05Some orders are never genuine: a wrong number, a prank, or a competitor testing your stock.
A WhatsApp message or an SMS reaches some of these buyers. A call reaches the rest, because a person who is not reading messages will still pick up a ringing phone, and a conversation can fix an address in one pass where a message needs three replies.
The seasons that decide the year
COD volume is not flat, and the vendor you pick has to cope with the peaks rather than the average.
- —September to November: marketplace sale seasons and Diwali, when order counts multiply for a few days and carrier networks are stretched, so NDRs rise.
- —January: Republic Day and winter-wear sales, and the post-festive hangover in the opposite direction, with higher cancellations.
- —Wedding seasons, which differ by region: the winter months in much of north India, and specific muhurat windows in the south, which drive jewellery, apparel and gifting orders.
- —End-of-season sales in fashion, and launch-day drops for D2C brands, which are short, sharp and concentrated into a few hours.
A sale day can bring ten times the usual orders in six hours. A calling setup sized for a normal day will fall behind exactly when RTO risk peaks, so ask how many calls can run at once and what adding capacity costs.
What to demand from an AI calling vendor for COD
| Requirement | Why it matters for COD | How to test it |
|---|---|---|
| Triggers from your order system | The call has to start when the order lands, from Shopify, WooCommerce, a custom store or a courier tool, usually through a webhook, Zapier or Make | Place a test COD order and time the call |
| Dials within minutes | The buyer still has the phone in hand and remembers the order | Check the gap between order and first ring |
| Five clear outcomes | Confirm, correct the address, switch to prepaid, cancel or reschedule; anything vaguer is not an outcome | Run each path and check the fields written back |
| Speaks the buyer's language | A Tamil, Telugu or Hindi speaker confirms differently in English, and addresses are spoken in the local language | Place the call in the buyer's language and mix English words in |
| WhatsApp payment link during the call | Switching a COD order to prepaid is the cheapest RTO reduction | Accept the prepaid offer and see whether the link arrives while still on the call |
| Handles NDR calls | A second call after a failed delivery attempt saves orders the courier would otherwise return | Fire a test NDR and check the call and the rescheduling |
| Pace and tone | A hard-sell or robotic tone turns buyers hostile and can cost a repeat customer | Listen to five consecutive calls, not the demo reel |
| Recording and transcript per call | Disputes about what the customer agreed to are common | Open one transcript and compare with the recording |
| Capacity on sale days | Peaks are concentrated; a fixed concurrency ceiling means a queue of unconfirmed orders | Ask what extra capacity costs and how quickly it can be added |
The confirmation call, step by step
The call should be short, usually under a minute, because every extra second is a chance for the buyer to hang up and a billed minute for you. A workable structure:
- 01Identify the brand and the order: the product and the amount to pay on delivery, read from the order data.
- 02Confirm that the buyer placed it. If not, cancel and mark the order as fake.
- 03Confirm the address and landmark, and capture a correction in the buyer's words.
- 04Offer prepaid: send a payment link on WhatsApp while still on the call. If they take it, the order stops being a COD risk.
- 05Confirm a delivery window, and tell the buyer the courier will call before arriving.
- 06End with the next step and hang up. Do not upsell on a confirmation call unless the buyer asks.
Tone matters more here than in lead calling. The buyer ordered something and wants it. A call that reads as a polite service call keeps the order and the next purchase, while a call that sounds like pressure loses both.
A test script in Tamil
Run the same order on each vendor in the buyer's language. This one is for a buyer in Chennai or Coimbatore, with the English a real Tamil speaker mixes in.
Want to hear this working, not just read about it?
| Turn | Agent or caller says | English meaning | What you are testing |
|---|---|---|---|
| 1 | வணக்கம், நீங்க order பண்ணின running shoes பத்தி கூப்பிடறேன். Cash on delivery-ல ₹1,499 கொடுக்கணும். இது சரியா? | Hello, calling about the running shoes you ordered. You pay ₹1,499 on delivery. Is that right? | Reads product and amount from the order; Tamil with English words |
| 2 | Caller: ஆமா, ஆனா address-ல landmark விட்டுட்டேன். | Yes, but I missed the landmark in the address. | Captures the correction as the buyer says it |
| 3 | Caller: பணம் இல்லாம இப்ப UPI-ல கட்டிடலாமா? | Can I pay by UPI now instead? | Sends a payment link on WhatsApp during the call |
| 4 | Caller: இல்ல, order cancel பண்ணுங்க. | No, cancel the order. | Cancels, records the reason, does not argue |
| 5 | Caller: நாளைக்கு வீட்ல யாரும் இருக்க மாட்டாங்க, சனிக்கிழமை deliver பண்ணுங்க. | No one is home tomorrow, deliver on Saturday. | Reschedules and writes the new date back |
Score on four things: the amount and product were right, the address correction reached your order system, the WhatsApp link arrived while the call was still live, and the cancel and reschedule paths worked. A demo with only the happy path tells you very little.
Worked arithmetic: does calling every COD order pay?
The honest answer is that it depends on your RTO rate and the cost of each returned parcel. The figures below use Outpero's published rates, exclude 18% GST, and rest on assumptions you should replace: 10,000 COD orders a month, a 25% RTO rate, and a cost of ₹170 per returned parcel (outbound and return freight plus packaging, excluding product damage).
| Line | Working | Amount (ex GST) |
|---|---|---|
| Orders called | 10,000 COD orders a month | 10,000 |
| Average connected call | 45 seconds, i.e. 0.75 min | 7,500 min |
| Calling cost at Standard ₹5/min | 7,500 x ₹5 | ₹37,500 |
| Business number with 1 channel | Monthly | ₹649 |
| Total | ₹37,500 + ₹649 | ₹38,149 |
| Cost per order called | ₹38,149 / 10,000 | about ₹3.80 |
| Break-even returns avoided | ₹38,149 / ₹170 | 224 orders |
| Break-even RTO reduction | 224 / 10,000 | 2.2 percentage points |
Here is how the result moves with the RTO improvement the calls actually deliver. The improvement is an assumption to be tested, not a promise.
| RTO falls by | Returns avoided | Freight saved at ₹170 | Net of ₹38,149 |
|---|---|---|---|
| 1 point | 100 | ₹17,000 | -₹21,149 |
| 2 points | 200 | ₹34,000 | -₹4,149 |
| 3 points | 300 | ₹51,000 | +₹12,851 |
| 5 points | 500 | ₹85,000 | +₹46,851 |
The pattern is the useful part. At a cost of roughly ₹3.80 an order, calling pays when each avoided return is worth far more than that: higher-value baskets, expensive return freight or high RTO rates. Low-priced items with cheap shipping and a low RTO rate may not clear the break-even, and the sensible move is to call only the risky segment, such as first-time buyers, certain pincodes or high-value baskets, rather than every order.
Capacity is a separate line. At roughly 55 dials an hour per channel, 10,000 orders a month is about 333 a day, or six channel-hours, so one channel covers a normal day. A sale day with 2,000 orders needs about 36 channel-hours, which means six channels over six hours. Extra channels cost ₹649 each a month and can be added only for the months that need them.
Abandoned carts and NDRs
The same maths applies to the other two calls. A call to a buyer who abandoned a cart is a promotional-leaning call and should be judged against the recovered order margin, not the freight saved. An NDR call is worth the most per minute, because the parcel is already in the courier's network and a reschedule avoids the return entirely.
Where Outpero fits, and where it does not
This section is a vendor's view. Outpero is an AI employee that makes and answers phone calls. Its voice engine, Swara, works in Hindi, Telugu, Tamil, Marathi, Kannada, Malayalam and Indian English and switches to English when the buyer does, so a Tamil or Telugu buyer confirms an address in the language they actually use at home. That regional-language depth is what Outpero specialises in.
- —Instant calling dials a new order within 30 seconds, where your store or order tool can fire a webhook, Zapier or Make trigger.
- —Bulk campaigns call a list, such as the day's pending COD orders or a batch of NDRs, with retries, callbacks and calling windows.
- —On the call it can read or write a spreadsheet, call a custom API, and send a WhatsApp message during or right after the call, which is how a prepaid link reaches the buyer.
- —Every call produces a recording, transcript, summary and the fields you asked for, delivered to the dashboard and your webhook.
Pricing is simple: no setup fee, Standard ₹5 or Premium ₹6.8 per connected minute, ₹649 a month for a number with 1 channel, and unanswered calls are not billed. The limits are real. Outpero is a voice product: it is not a courier-tracking or order-management system, so your tools must supply the order data and receive the outcome. Bengali, Gujarati and Punjabi are not among its languages, which matters for buyers in West Bengal, Gujarat and Punjab.
Other vendors win in places. Exotel, per its own website, is a full Indian telephony and contact-centre stack with dialers and a voice blaster, which suits a brand that also runs a human support team. Ringg AI, per its own website, lists Shopify among its integrations and claims 20+ languages, which may suit a brand that wants ready connectors. Check each claim against the vendor's own page and run the Tamil test above on both.
Compliance and conduct
- —TRAI rules treat calls about an order the customer has placed differently from promotional calls, but the line is not always clear. A COD confirmation is a service call. An abandoned-cart nudge or an offer is closer to promotional and should use the DLT-registered line, DND screening and sensible hours. Take advice on your own flows.
- —The Consumer Protection (E-Commerce) Rules, 2020 expect clear information on price, cancellation and returns. The agent should state the amount payable and honour a cancellation request, not pressure the buyer to keep the order.
- —Collect only the data the call needs. Under the Digital Personal Data Protection Act, 2023, a phone number given for an order is for that order, and marketing use needs consent.
- —Never mislead a buyer into prepaying. An offer of a prepaid link is fine. A false claim that COD is unavailable is not.
Frequently asked questions
Does calling COD orders actually reduce RTO?
+
It can, but it depends on your numbers. A call fixes incomplete addresses, cancels fake or impulsive orders before dispatch and can move a buyer to prepaid. Whether it pays depends on your RTO rate and what each returned parcel costs you. In the worked example above, break-even is a 2.2 point fall in RTO. Test on a segment first.
Should every COD order get a call?
+
Not necessarily. For a low-value item with cheap shipping, calling every order may cost more than it saves. A better approach is to call the risky segment: first-time buyers, orders from pincodes with a poor delivery record, high-value baskets, and any order with an incomplete address. Run the calls on that segment for two weeks and compare RTO against an uncalled group.
What does it cost to confirm COD orders by AI call?
+
Calls are billed per connected minute: Standard ₹5, Premium ₹6.8, no setup fee. A 45-second confirmation costs about ₹3.75 at Standard, before 18% GST, plus the ₹649 a month number that includes 1 channel. Unanswered calls are not billed, and 50 free credits at signup let you test on real orders before paying.
Can the AI agent send a payment link during the call?
+
Outpero's agents can send a WhatsApp message during or right after a call when that action is switched on for the employee, so a prepaid payment link can reach the buyer while they are still on the line. The link has to come from your payment tool and be passed to the agent through your own setup, so check this step in a test order.
Does it work with Shopify, WooCommerce or my courier tool?
+
Outpero connects through webhooks, Zapier and Make, and can read and write a spreadsheet or call a custom API during a call. If your store or order tool can fire a webhook when an order is placed, it can trigger a call and receive the outcome. Confirm the specific tool and the data fields in a test order before committing.
What happens on a sale day with thousands of orders?
+
Concurrency is set by channels: one channel is one call at a time, and each extra channel is ₹649 a month, added or removed any month. At roughly 55 dials an hour a channel, 2,000 orders in six hours needs about six channels. Plan capacity before the sale, since unconfirmed orders are the ones that come back.
The Outpero team builds AI voice agents for Indian businesses, in Hindi, Telugu, Tamil, Marathi, Kannada, Malayalam and English. Figures are from Outpero's own product unless another source is named.
